The AI Software Factory Guide

A practical guide for engineering leaders planning the transition to AI-native software delivery — what changes at each stage of the lifecycle, where humans stay in control, and how to adopt it without disrupting the teams you already have.

What's inside

What you'll take away.

  • What an AI software factory is, and how it differs from coding assistants
  • How AI agents can support each stage from requirements to maintenance
  • Where human approval gates belong and why
  • How to keep requirements, code and tests traceable
  • A phased path for adopting AI-native delivery

Outline

The guide in brief.

01

Beyond the coding assistant

Coding assistants speed up individual developers, but most delivery time is spent elsewhere — clarifying requirements, reviewing, testing and maintaining. An AI software factory applies AI across the whole lifecycle, not just the editor.

02

Requirements and design

AI agents can turn source material into structured requirements and acceptance criteria, and draft designs against them. The value is consistency and completeness, provided a person reviews and approves the output before build starts.

03

Build and test

Agents can generate code and tests from approved requirements, but they work best inside guardrails: coding standards, security scans and automated checks on every change. Tests should be derived from acceptance criteria, not written after the fact.

04

Human approval gates

AI-native delivery does not remove people from the process — it moves them to the decisions that matter. Define explicit approval points for requirements, designs, merges and releases, and make each one easy to review.

05

Traceability

When AI produces more of the work, you need to see how a requirement became code, tests and a release. A traceability grid linking each requirement to its implementation and test results makes quality and audit questions easy to answer.

06

Maintenance and observability

The factory does not stop at release. The same approach can triage incoming issues against the codebase, propose fixes for review and feed production signals back into the backlog.

07

Adopting it in phases

Start with one product team and one stage of the lifecycle where the pain is clear. Integrate with the tools the team already uses, measure the effect honestly, and extend stage by stage.
